Why Most Delivery Failures Are Decided Before the First Device Ships

The failure that looks like an install problem
A deployment goes sideways on site. The symptoms are all at installation: configuration that will not hold, integration that fights the environment, a room that does not behave the way the client expected. So the post-mortem focuses on the install, and the engineering, and the integration team. And it misses the origin entirely.
Trace most delivery failures back far enough and they resolve to the same source: the design. The solution was specified against a diagram of how the client works, not against how the client actually works. Everything downstream inherited that gap, and installation simply became the moment it surfaced. Design is the dimension where the most expensive failures are set in motion, and the cheapest to prevent, if they are caught there.
What Design actually measures
Design is the first dimension of the 4D Delivery Framework, and it assesses delivery capability at the specification stage across four components.
Solution design quality: whether the specified solution genuinely fits the problem, or fits the catalogue.
User journey mapping: whether the design reflects how people will actually use the system, not an assumed ideal path. The component integrators skip most, and the one that most often produces a technically perfect system nobody uses as intended.
Documentation rigour: whether the design is documented well enough to hand off cleanly. Where documentation is thin, every gap becomes a problem discovered on site, at the worst possible time.
Architecture alignment: whether the design fits the client's broader technology and operating environment, or sits as an island that will need rework the moment anything around it changes.

What this means for your practice
Here is the mirror. This is the dimension clients cannot see and competitors cannot easily copy, which makes it the most defensible capability an integrator can build. Anyone can install. Fewer can design against how an organisation actually works, map the real user journey, and document rigorously enough that the handoff is clean. Design capability does not show up in a product demo, but it shows up in every project that lands without drama.
For AV and UC professionals, the commercial move is to make design a visible, chargeable stage rather than a free preamble to the install. Show the client the journey mapping. Show the architecture alignment. Position rigorous design as the thing that prevents the expensive surprises they have felt on past projects. The integrator who sells design as a discipline is selling the one part of delivery that competitors on price cannot match, because they are not doing it at all.
Design is not the drawing stage. It is where the success or failure of the whole project is quietly decided, long before anyone picks up a tool. The integrators who master it deliver projects that simply work, and clients notice.
